how can we change a motor from 220V to 12 V ?
Call up your motor distributor, and ask for a 12V
motor in the same size and power as the existing motor.
You might want to specify AC or DC. Current will go up
by about 10x. Please ask a real engineer for help before
placing the order.

You want to rewind a 220vac motor to run on 12vdc?
Or just run a 220vac motor on 12vdc?

The first is virtually impossible, or at best a very expensive waste of
time.
The second requires an inverter with a 12vdc input and a 220vac output. Not
too hard to find in european coumtries.

Now for the non-smartass reply. BTW, this is way too much cross-posting.

You cannot change a motor from 220VAC to 12VDC, if you mean using the very
same motor. That just cannot happen.

220VAC sounds like single phase. Single phase AC motors use either capacitive
or inductive starters. DC motors are very different. But the short answer to
your question is : buy a new motor.

Here's a scenario. You have a 220VAC 1/2 HP 1750 RPM capacitor start motor in
frame size X.

You can possibly get a 1/2 HP brush DC motor in the same frame size. The torque-
speed curves may be very different between these, but no matter. Hopefully you
can run it at about 1750 RPM with about 1/2 HP output. Depends.

The next big question is : why in the world do you want to do this?

To drive the DC motor, you will need a very large 12VDC supply, along the lines
of a car battery, and along the lines of current that would drain a car battery
in about 10 minutes (given my examples).

If you just need a prime mover that runs off 12VDC for a particular application,
and someone happened to sneak in an AC motor, forget that last fact and start
again from the basics.

Basically a shunt commutating motor runs off AC as good as DC. If you
connect your vacuum cleaner to e.g. a 24V DC source it might just
turn. (not very hard though)
Theoretically winding down the rotor and rewinding it with a larger
diameter wire should suffice.
Most people do not have *that* amount of spare time however:-)

A RC Model shop may be a good place to pick up a purpose built
hi-performance DC motor.

I assume you mean a series motor. A shunt commutator motor won't do. In any
case at 12V a 240V universal motor will very little torque (as you say) and
will be unlikely to start.

I think the answers are over-complicated in Britain we have 22V AC power
(not 110V) so you just need a standard power adaptor (like one you use to
charge a mobile (cell) phone but with 12V DC output and make sure the power
adaptor has at least 100mA (measure of current) MORE than the motor is rated
at (to prevent overheating of power adaptor)

I might be wrong but this is how I interpreted the question:

If you've been reading the other replies, there are two ways you can
go here.

1) You can physically remove the 220V motor that you have and replace
it with a 12V motor of the same size. This is like the way you
"change" a tire. Once you've done this replacement, you'll need much
larger power wires, assuming you want the same torque.

2) You can't. A 220V AC motor, generally can't be changed into a 12V
motor, without massive internal changes. The work involved would mean
that choice 1) would be better.

The last time I tried something like this, I was around 7 years old,
and I tried to plug my 3V Erector set motor into a 110V outlet. The
motor never worked again.
